The likeliest outcome is a hybrid: software handles routine investing and paperwork, and fewer advisors serve more clients by focusing on the conversations and decisions that are hard to automate.

The automation of advice started well before generative AI. Betterment and Wealthfront launched in the early 2010s, Schwab Intelligent Portfolios followed in 2015, and many large firms now offer automated or hybrid services. These platforms made diversified, rebalanced portfolios available cheaply and with low minimums. Robo-advisors registered with the SEC are investment advisers and have the same fiduciary duty as human advisers. SEC staff issued guidance on robo-advisers in 2017. Robo-advice grew, but it did not wipe out human advice. Several big institutions have scaled back or merged standalone robo products, while hybrid models kept growing. Vanguard's "Advisor's Alpha" research estimates that advisors can add around 3 percentage points of net return in some circumstances, with behavioral coaching as the largest single part. Vanguard notes this is not a steady annual figure. A common misconception is that robo-advisors are "AI." Most are rules-based systems built on questionnaires, model portfolios and rebalancing thresholds, not generative models. Generative AI is having a different effect: it makes human advisors more productive by drafting meeting notes, summarizing documents, preparing reviews and answering routine service questions. The advisors most at risk are those whose main value is choosing funds, because software already does that cheaply. Advisors who do planning, relationship work and complex problem-solving are better placed, especially if they use AI to serve more clients at lower cost.

Fee pressure on basic portfolio management will probably continue, and AI tools should let each advisor serve more households, which may make advice available to people with smaller balances. Conversational AI that gives personalized advice raises unsettled questions about fiduciary duty, conflicts of interest and supervision, and regulators have not finished working these out. The role of advisors will likely keep shifting toward planning, tax and estate coordination, and helping clients stick to a plan, while routine investing becomes a low-cost commodity.

A 25-year-old opens an account with a low-fee robo-advisor that builds an ETF portfolio from a short questionnaire, rebalances automatically and harvests tax losses in a taxable account.

A retiree uses a hybrid service such as Vanguard Personal Advisor. Algorithms manage the portfolio, and the retiree can meet a human advisor to plan withdrawals and Social Security timing.

An advisor uses an AI note-taker to draft a meeting summary and a list of follow-ups. The advisor corrects and approves it before it goes into the CRM or to the client.

During a sharp market fall, a client calls their advisor wanting to sell everything. The advisor walks through the plan and talks them out of locking in losses, which no app notification did.
